What does an agency retainer actually pay for?

A retainer pays for people’s time across planning, doing the work, reporting and account management, plus the agency’s overheads and margin. Which channels are in scope, how senior the people are and how much is built rather than advised decide the price more than the hours alone.

That is why two retainers at different prices are rarely the same job. A retainer for digital marketing can cover strategy, SEO, paid advertising, content, social media and reporting, or a thin slice of one channel with a long name. The bill reflects how much of that is actually delivered each month.

The useful question is not what the agency charges but what the fee names. A line that says “SEO” is not a scope. A line that says which pages are worked on, which campaigns are managed and which report arrives, is.

The point

The useful question is not what the agency charges but what the fee names.

03

What drives the cost of a digital marketing agency?

Scope drives the price more than hours do: how many channels are involved, whether the agency does the work or only advises, how senior the people are, how much content has to be produced, how deep the tracking and reporting go, and how competitive your market is.

  • Number of channels. Whito’s single-channel and full-service ranges barely overlap: £1,250 to £3,500 against £3,500 to £16,750. Every added channel adds structure, creative and reporting.
  • Doing or advising. A plan you implement yourself costs less than a retainer where the agency makes the changes. An audit that is never implemented is a document you paid for.
  • Seniority. Digital Marketing First puts blended hourly rates at £80 to £150 or more, and the mix of junior and senior time sets where an agency lands in that range.
  • Content volume. Articles, pages, video and design are usually the largest variable. A managed content marketing programme and a handful of pages are different jobs.
  • Competition. A crowded market needs more work to move, which is why SEO retainer costs vary so widely by sector.
  • Tracking and reporting. Reporting that traces enquiries through to sales takes more work than a summary of clicks and impressions.
  • Social media. Posting and community management are priced differently from paid social, and for many B2B and trade businesses social media marketing is a credibility exercise rather than a lead source.
  • Contract terms. A long minimum term, a notice period and an agency-held setup all change what the monthly figure really costs.
04

How do digital marketing agency fee models differ?

Agencies charge in four main ways: a monthly retainer, a fixed price per project, an hourly or day rate, and a percentage of ad spend, with hybrids mixing them. Whito gives typical ranges for each. The model matters because it decides what the agency is rewarded for doing.

ModelTypical range as publishedWhat it rewards, and what to check
Monthly retainerWhito: flat retainer £1,000 to £5,000 a month. Digital Marketing First: most SMEs £2,000 to £5,000.Continuity. Check what is in scope each month and what happens if you want to stop.
Project or fixed priceWhito: £2,000 to £15,000 per project. Digital Marketing First: £1,500 to £30,000 or more. Get-Found: £1,500 to £15,000.A defined deliverable such as a strategy or a build. Check what counts as finished and what a change costs.
Hourly or day rateDigital Marketing First: blended hourly £80 to £150 or more. Get-Found: specialist day rates £400 to £1,200.Time spent, not results. Useful for audits and one-off fixes; ask for an estimate and a cap.
Percentage of ad spendWhito: 10 to 20% of monthly ad spend.Growth in spend. Ask who decides the budget and whether the percentage falls as spend rises.
HybridWhito: a base of £750 to £2,000 a month plus variable fees.Shares risk, but only if you can see how the variable part is calculated and who counts the result.

Why do quotes for the same brief differ so much?

Quotes differ because suppliers are pricing different scopes, different seniority and different amounts of doing versus advising, often without saying so. Two quotes at different prices are rarely the same job. Compare what each names each month, not the headline total.

Entry pricing is the clearest example. Get-Found describes retainers of £500 to £1,000 as single channel, part-time and often junior or offshore, and describes £1,000 to £3,000 as one or two channels, such as SEO plus Google Ads. The same label, “digital marketing”, covers both.

VAT widens the gap further. Whito notes that most published prices exclude it, so a £695 retainer is £834 once it is added. A quote that does not say which it is can distort a comparison by the whole amount of the tax, before the agency’s overheads or margin come into it.

The point

Whito notes that most published prices exclude it, so a £695 retainer is £834 once it is added.

06

What is the cost of hiring a digital marketing agency beyond the fee?

Beyond the retainer, hiring an agency can add ad spend, VAT, setup or onboarding charges, content and creative production, website changes and your own time for briefings and approvals. Ask which of these the quote includes before you compare totals.

  • Ad spend. Paid to the platforms on top of the fee. ExpertSure’s worked example is a £445 monthly PPC tier plus £5,000 of Google Ads spend, a £5,445 bill before VAT. What Google Ads management costs goes through the paid-search side.
  • VAT. Most published prices exclude it, as Whito notes.
  • Setup or onboarding. Get-Found says one-off charges of £500 to £2,500 are common.
  • Content and creative. Often priced separately. Get-Found gives £150 to £500 per article, or £1,000 to £3,000 a month for a managed content programme.
  • Website changes. If tracking, landing pages or speed need fixing, that is build work, quoted like any other. Check whether your agency also does website design or hands it elsewhere.
  • Tools. Reporting, automation or email platforms the agency asks you to license, which sit on your bill rather than theirs.
  • Your time. Briefing, approving, answering enquiries and following them up. Recording outcomes is easier with a CRM built around how you sell, and an agency cannot improve on enquiries it never hears the result of.
07

What should you ask for in a digital marketing agency quote?

Ask for the retainer, setup, ad spend and VAT as separate lines; which channels and deliverables are in scope; who does the work and how senior they are; what the report leads with; the minimum term; and what you keep if you leave. A quote missing any of these cannot be compared fairly.

  • The retainer, any setup charge, VAT and the ad spend the retainer assumes, each on its own line.
  • A list of deliverables by channel, not a list of channel names. Pages worked on, campaigns managed, content produced, reports delivered.
  • Who does the work and how senior they are, and whether anything is subcontracted. Ask the same of us: who would be doing the work matters more than the logo on the proposal. How to choose a digital marketing agency has the longer list.
  • What the report leads with. Enquiries and cost per enquiry should open it, with traffic and impressions below.
  • Account ownership. Ad accounts, analytics and tracking should be registered to your business, with administrator access in your name.
  • The minimum term, notice period and any price rise at renewal.
  • What you keep on exit: accounts, tracking, content, documents and the history behind them.
  • Whether the supplier is a digital agency or a marketing agency, because the answer changes who builds the tracking and the pages.
08

What are the red flags in a cheap quote or an expensive one?

A cheap quote is a red flag when the hours it pays for cannot cover the scope. An expensive quote is a red flag when the extra cost buys meetings and presentations rather than checked work. Both are easier to spot by asking what the fee pays for each month than by comparing totals.

09

Agency, freelancer or in-house marketer: which is cheaper?

An in-house marketer costs a salary before tools, training or ad spend; Digital Marketing First puts a mid-level digital marketing manager at £35,000 to £55,000 a year in salary alone. An agency spreads specialists across clients, and a freelancer suits one defined channel. The cheaper option is the one that matches the amount of work.

A single hire covers one person’s range of skills and one person’s holidays. An agency retainer buys several specialists at a fraction of each, which is why the fee can look high next to a salary and still be cheaper than hiring SEO, paid media, content and analytics separately. The reverse also holds: a business with one channel and steady work may be better served by one employee.

Where you sit depends on volume, continuity and how much management you can supply yourself. Freelancer, agency or in-house sets out the trade-offs in more detail, and the arithmetic above is the reason to run it before you shortlist.

The point

Where you sit depends on volume, continuity and how much management you can supply yourself.

When is hiring a digital marketing agency the wrong move?

It is the wrong move when you have no clear offer or way of handling enquiries, when the website cannot turn a visit into a sale, when one channel would do the whole job, or when the budget cannot cover both the fee and the media. An agency amplifies what already works.

Three cases come up often. A weak site comes first: more traffic makes it more expensive, and conversion optimisation or a rebuild is the cheaper first step, as what a website costs in the UK explains. A single channel comes second: if all your customers arrive through search, a specialist for that channel beats a full-service retainer. And an unsettled offer comes third: an agency can sharpen a message but cannot decide what you sell.

A small budget is the fourth case. When the fee would be a large share of the total, there is little left for the media or content that make the retainer pay off. We will tell you plainly if that is your situation, and if you want a second opinion on a quote, talk to us.

The point

When the fee would be a large share of the total, there is little left for the media or content that make the retainer pay off.

11

How do you decide how much to spend on a digital marketing agency?

Work backwards from what a customer is worth, the share of that you are willing to give up to win one, and the proportion of enquiries that become customers. That gives a ceiling for fee plus ad spend. If the published ranges sit above your ceiling, narrow the scope rather than hunt for a cheaper agency.

Each input needs honesty. Customer value means margin, including repeat work, not first-sale revenue. The share you give up is a commercial decision, not a rule. And the close rate is the number most businesses guess, which is why recording what happens to every enquiry matters before spending more.

Start with one channel that your customers demonstrably use, prove it pays, then add the next. The sequence in which to do that is the subject of the digital marketing service, and it keeps the retainer proportionate to what is working rather than to a package list.

The point

Start with one channel that your customers demonstrably use, prove it pays, then add the next.

Questions people ask about this

How much does a digital marketing agency cost per month in the UK?

Published 2026 guides put single-channel retainers at £1,250 to £3,500 a month and full-service retainers at £3,500 to £16,750, according to Whito. Agency-written guides say most small-business retainers sit between £1,500 and £5,000. These are published claims, not a measured average, and most exclude VAT and ad spend.

What is the average cost of hiring a digital marketing agency?

No source we read measured a UK average. Digital Marketing First (July 2026) says most SMEs pay £2,000 to £5,000 a month; Get-Found (July 2026) says £1,500 to £3,500. Both are agencies describing their own market, so use them to sense-check a quote rather than to set one.

Do digital marketing agencies charge per project or per month?

Both exist. Whito gives project work as £2,000 to £15,000 and flat retainers as £1,000 to £5,000 a month; Digital Marketing First puts projects at £1,500 to £30,000 or more. Projects suit fixed deliverables such as a strategy or a build; retainers suit ongoing channel work.

Is ad spend included in an agency’s fee?

Normally not. ExpertSure notes that ad spend is billed on top of agency fees, and its worked example is a £445 monthly PPC tier plus £5,000 of spend. Ask for the fee, setup, VAT and the media budget the fee assumes as separate lines on one quote.

Is a cheap digital marketing agency worth it?

Sometimes, for a small and simple job. Get-Found describes £500 to £1,000 entry retainers as single channel, part-time and often junior or offshore. Cheap becomes expensive when the hours cannot cover the scope, so ask how many hours the fee buys and who works them.

How much does agency setup or onboarding cost?

Get-Found says one-off charges of £500 to £2,500 are common, and two paid-search guides give the same range for PPC setup. Ask what the charge covers, whether the work is yours to keep and whether it is only waived against a long minimum term.

Can I hire an agency for one channel only?

Yes. Whito prices single-channel retainers separately from full service, at £1,250 to £3,500 against £3,500 to £16,750. One channel suits a business that knows where customers come from. If paid search is that channel, the Google Ads management cost guide breaks the fee down.
